Operation Batfire: When the Pentagon's Strangest Weapon Burned Down Its Own Base
The US military accidentally firebombed its own base with weaponized bats — and almost deployed them against Japan.
From 1942-1944, the USAAF and Navy developed a weapon using Mexican free-tailed bats fitted with tiny incendiary devices, intended to be released over Japanese cities where they would roost in wooden buildings and start thousands of fires simultaneously. During a test at Carlsbad Army Airfield Auxiliary Air Base in May 1943, armed bats escaped and burned down a hangar, a general's car, and several other buildings. The project was cancelled in favor of the atomic bomb.

COLD OPEN
It's May fifteenth, nineteen forty-three. The sun is hammering down on a patch of scrubland outside Carlsbad, New Mexico — a dusty auxiliary airfield where nothing much ever happens.
Until today.
A sergeant notices it first. A thin curl of smoke, rising from beneath the eaves of a storage hangar. Not from inside — from underneath, right where the corrugated metal meets the timber frame. He starts running toward it. Then he sees another one. A second thread of smoke, this one curling up from beneath the roofline of the guard shack, fifty yards away.
Then a third. This one from the wheel well of a staff car parked on the tarmac.
Within minutes, the hangar is fully engulfed. The staff car — which may or may not belong to a general, depending on which account you trust — is gutted, its tires melting into the asphalt. The guard shack is burning. Auxiliary buildings are catching, one after another, as if someone has threaded an invisible fuse across the entire base.
But this isn't sabotage. There are no enemy agents, no faulty wiring, no careless cigarettes. The fires were set by bats. Mexican free-tailed bats, each one weighing about half an ounce, each one carrying a tiny incendiary device strapped to its chest with a piece of surgical string. They were supposed to be asleep. They were supposed to be sealed inside refrigerated containers, waiting to be loaded into dummy bomb casings. But bats, it turns out, do not follow military protocol. They woke up, they escaped, and they did exactly what bats do — they found the darkest, most sheltered spots they could, tucked themselves in, and went still.
Then the timers fired.
The United States military has just firebombed itself. And the strangest part? This is not the end of the project. It's barely the middle.

ACT ONE
To understand how the United States Army came to be attacked by its own weaponized bats, you have to go back about seventeen months, to a highway in the American Southwest in late December of nineteen forty-one.
A man named Lytle S. Adams is driving home to Pennsylvania. He's a dental surgeon by trade — a small-town dentist with a private practice and a restless mind. He's also an inventor of the hobbyist variety, the kind of man who tinkers in his garage and occasionally patents something. He's just spent a few days vacationing at Carlsbad Caverns in New Mexico, one of the great natural wonders of the American West, and he's driving east with his head full of what he saw there.
Every evening at Carlsbad, as the sun drops below the desert horizon, millions of Mexican free-tailed bats pour out of the cave mouth in a spiraling column so dense it shows up on radar. Millions. The sky goes dark with them. Adams watched this spectacle, and it lodged in his brain — not as a marvel of nature, but as a resource. A military resource. Because the news on the car radio, as he drives, is catastrophic. Pearl Harbor has just been attacked. The Pacific Fleet is shattered. The nation is reeling, furious, terrified. And Lytle Adams, dentist, is doing math in his head.
Bats are small. Bats can fly. Bats seek out dark, enclosed spaces — attics, eaves, roof beams. Japanese cities are built largely of wood and paper. What if you could attach a tiny incendiary device to each bat, release thousands of them over a Japanese city, and let them do what they naturally do? They'd fan out. They'd roost. And then they'd burn the city down. Not with one massive explosion, but with thousands of tiny fires, breaking out simultaneously across miles.
It was, by any reasonable standard, a lunatic idea. Adams had no military background. He had no engineering credentials. He was a dentist who'd been on vacation. But this was December of nineteen forty-one, and the country was in no mood to dismiss anything. Adams drove home and wrote a letter directly to the White House.
Here is what you need to understand about wartime Washington in early nineteen forty-two: the mail room at sixteen hundred Pennsylvania Avenue was flooded with proposals from the American public. Death rays, weather machines, schemes involving trained seals. Most of them went into a file and were never seen again. But Adams's letter landed on the right desk, and then it climbed. It reached President Franklin D. Roosevelt himself, who read it, considered it, and wrote a note to Colonel William J. Donovan — the man who ran the Office of the Coordinator of Information, which would shortly become the Office of Strategic Services, the O-S-S, the wartime precursor to the C-I-A.
Roosevelt's note has become one of the most quoted footnotes in the history of American military R and D. He wrote: "This man is not a nut. It sounds like a perfectly wild idea but is worth looking into."
Worth looking into. Four words that launched a two-million-dollar weapons program.
By March of nineteen forty-two, the National Research Defense Committee had approved the project. Adams was told to assemble a team. And this is where the story shifts from comedy to something more complicated, because the people Adams recruited were not cranks. They were serious scientists, and the work they did was, in its strange way, rigorous.
The most important recruit was a man named Louis Fieser. If you don't know the name, you know his work. Fieser was a Harvard organic chemist, one of the most distinguished in the country, and he had already made his mark on the war effort in a way that would shadow him for the rest of his life. Louis Fieser invented napalm. Not the gasoline — the thickening agent, the chemical compound that turned ordinary fuel into a sticky, clinging, almost unextinguishable gel. He'd developed it for the military earlier in the war, and it would go on to be used across the Pacific and, decades later, in Vietnam. Fieser was, by any honest accounting, the most consequential arsonist in modern history.
And the bat bomb was his side project.
Fieser was given a specific problem: design an incendiary device small enough and light enough to be carried by a bat. A Mexican free-tailed bat weighs roughly half an ounce — maybe fifteen grams. The bomb had to be a fraction of that weight, it had to ignite reliably on a timed delay, and it had to burn hot enough and long enough to set a wooden structure on fire. It was a miniaturization challenge as demanding, in its way, as anything the electronics industry would face for decades.
Fieser cracked it. He designed a tiny capsule made of celluloid — a thin, brittle plastic — filled with kerosene and fitted with a chemical time-delay fuse. The whole device weighed about seventeen grams. You could glue it to a bat's chest with a bit of string and a surgical clip, and the bat could still fly. When the timer ran down, the celluloid case would melt, the kerosene would ignite, and you'd have a small but intensely hot fire in whatever dark crevice the bat had chosen for its nap.
The chemistry was elegant. The biology was chaos.
ACT TWO
In the spring and summer of nineteen forty-two, teams fanned out across the limestone caves of the American Southwest to collect test subjects. Mexican free-tailed bats — Tadarida brasiliensis, if you want the Latin — were chosen because they were abundant, they were the right size, and they roosted in enormous colonies that made collection practical. Practical is a relative term. Catching tens of thousands of bats in a cave is exactly as difficult and unpleasant as you're imagining. The teams used nets, traps, and a great deal of profanity. They shipped the bats back to laboratories in crates, where the animals were studied, weighed, fitted with dummy devices, and tested for their willingness to cooperate with a military program they had not volunteered for.
The bats did not cooperate. They bit. They escaped. They went into torpor — a state of suspended animation — at unpredictable times and refused to wake up when needed. They woke up at exactly the wrong times. They were, in every respect, terrible soldiers.
A young biologist named Jack Couffer was recruited to the project around this time. Couffer was barely out of school, and he would spend the next two years of his life in the surreal company of confused chiropterologists, Marine demolitions experts, Harvard chemists, and crate after crate of recalcitrant bats. Decades later, in two thousand eight, he would publish a memoir called Bat Bomb: World War II's Other Secret Weapon, and it remains the most detailed firsthand account we have of what it was actually like to work on Project X-Ray, as it was now officially designated.
The concept of deployment worked like this. The bats would be cooled to near-hibernation temperatures, which made them dormant and easy to handle. They'd be fitted with their incendiary capsules, then packed into specially designed canisters — essentially hollow bomb casings with compartments, each holding a stack of cardboard trays, each tray holding dozens of bats. The canisters would be dropped from bombers at high altitude over Japanese cities. As they fell, a parachute would deploy, slowing the descent. At a predetermined altitude, the casing would open, the trays would separate, and the bats — now warming up and waking from their forced hibernation — would disperse. They'd fly out over the city, find roosting spots in the wooden and paper buildings that made up most of Japan's urban residential architecture, and settle in. Then the timers would fire.
That was the plan. On paper, it was elegant. Lytle Adams, the dentist who'd started it all, described his vision with genuine enthusiasm. "Think of thousands of fires breaking out simultaneously over a circle of forty miles in diameter for every bomb dropped," he said. "Japan could have been devastated, yet with small loss of life."
It was that last phrase — small loss of life — that would become the haunting refrain of the whole project. But we'll come back to that.
First, the test.
May fifteenth, nineteen forty-three. Carlsbad Army Airfield Auxiliary Air Base, New Mexico. The team has gathered for a live test of the incendiary-equipped bats. Not a full deployment — just a controlled demonstration to show that the bats would roost appropriately and the devices would ignite on schedule.
The problem began with the refrigeration. Or rather, with what happened when the refrigeration failed. The bats were supposed to remain in their cooled containers, dormant, until the team was ready to release them under controlled conditions. But some of the bats woke early. This was a known risk — bat torpor is not an on-off switch, it's a spectrum, and individual animals come out of it at different rates depending on body mass, temperature, and sheer biological caprice. On this particular morning, some of the bats came to before anyone expected them to.
And some of those early risers were already armed. Their incendiary capsules were live, timers ticking.
The bats did what bats do. They found gaps in their containers. They squeezed through. They flew. And then they sought shelter — dark, quiet, enclosed spaces where they could hang upside down and rest. They found these spaces under the eaves of a hangar. In the rafters of a guard shack. Inside the wheel well of a parked staff car. Beneath the roofline of auxiliary buildings across the base.
Nobody noticed. Or if they did, nobody connected the sight of a few stray bats with the fact that those bats were carrying live incendiary weapons.
And then the timers went off.
The fires started almost simultaneously, in multiple locations across the base. The hangar went first — or at least, that's the one everyone remembered — the flames climbing the timber frame and engulfing the corrugated metal skin in minutes. The staff car was next, smoke pouring from beneath the chassis before the interior caught and the windows blew out. The guard shack. Storage buildings. The accounts vary on exactly how many structures were damaged or destroyed — Couffer's memoir describes several, military records are characteristically vague — but the basic fact is not in dispute.
Armed bats, designed to burn down Japanese cities, had instead burned down pieces of an American military base. The bat bomb's first confirmed targets were its own creators.
There is a photograph — you can find it online if you look — of the aftermath at Carlsbad. Charred framing, collapsed roofing, a blackened vehicle chassis. It looks like any other fire-damaged military installation. Nothing in the image tells you that the arsonists weighed half an ounce and had wings.
The military was, understandably, not amused. But here's the thing that makes this story more than a punchline: the Carlsbad disaster, as embarrassing as it was, actually proved the concept worked. The bats roosted. The incendiaries ignited. Fires started in exactly the kind of structural locations — eaves, wheel wells, rafters — that would be hardest to detect and suppress. The system did precisely what it was designed to do. It just did it to the wrong buildings.
ACT THREE
Remarkably, Project X-Ray was not cancelled after the Carlsbad incident. It was transferred.
By August of nineteen forty-three, the Army Air Forces had handed the project to the Navy, which assigned it to the Marine Corps. The Marines, with their characteristic directness, set about fixing the engineering problems that had led to the Carlsbad debacle — better containment, more reliable cooling, tighter protocols for handling armed bats. They also arranged for a proper test.
In December of nineteen forty-three, at Dugway Proving Ground in Utah, the military had constructed a mock Japanese village — a cluster of buildings designed to replicate the wood-and-paper residential architecture of cities like Tokyo, Osaka, and Kobe. The bat bombs were deployed against this target under controlled conditions. And they worked.
They worked well. The assessment from the National Defense Research Committee was blunt: "The bat bombs caused more fires than the standard incendiary bomb." Not as many fires as thousands of bats descending on a real city might cause, but enough, in a controlled test, to outperform the conventional alternative. The concept was validated. The weapon was real.
But the calendar was the enemy.
Military planners estimated that Project X-Ray could be combat-ready by mid-nineteen forty-five. That was at least eighteen months away, and in the accelerating final years of the war, eighteen months was an eternity. Conventional incendiary bombing of Japan was already underway — Curtis LeMay's B-29 raids would, by March of nineteen forty-five, burn sixteen square miles of Tokyo to the ground in a single night, killing an estimated eighty thousand to one hundred thousand people. The infrastructure for firebombing Japan with existing technology was already built. It was already working, if working is the word you want to use for that kind of destruction.
And then there was the other project. The one in Los Alamos. The Manhattan Project was consuming billions of dollars and the efforts of the most brilliant physicists in the Western world, and by early nineteen forty-four, its momentum was irresistible. The atomic bomb promised not just to damage Japan but to end the war in a single stroke — a decisive, absolute weapon that made everything else look incremental.
In June of nineteen forty-four, Fleet Admiral Ernest King cancelled Project X-Ray. Approximately two million dollars had been spent. The bats were released. The scientists went home. The files were classified.
And that might have been the end of it — a footnote, a curiosity, one more strange chapter in the vast improvisation of the American war effort. But Lytle Adams wouldn't let it rest.
For years after the war — for decades, in fact — Adams argued that the bat bomb could have changed the course of the Pacific War. Not by replacing the atomic bomb, but by making it unnecessary. His argument was simple. Japanese cities were built to burn. The bat bomb was designed to start thousands of small fires simultaneously, overwhelming firefighting capacity, destroying residential and industrial areas alike. It would have been devastating.
But — and this was the point Adams kept returning to — it would have been a different kind of devastating. Incendiary fires, however terrible, give people time. Time to see the flames. Time to flee. The fires spread building by building, block by block. People die in firebombings, there is no pretending otherwise — Tokyo proved that — but they die in a way that allows for evacuation, for survival, for escape. An atomic bomb does not give you time. It does not spread. It simply erases.
Adams believed — and he said so, publicly, for the rest of his life — that bat bombs could have destroyed Japan's capacity to wage war while killing far fewer civilians than the atomic weapons dropped on Hiroshima and Nagasaki in August of nineteen forty-five. It's a haunting argument. It's also an unprovable one. We cannot rerun history. We cannot know whether bat bombs deployed at scale would have forced a Japanese surrender, or how many people would have lived or died in that alternate timeline. Adams's counterfactual belongs to him — it's his belief, not historical consensus.
But it nags at you.
Jack Couffer, the young biologist who'd spent two years of his life chasing bats through limestone caves and watching hangars burn in New Mexico, went on to become a wildlife filmmaker. He worked for Disney. He made nature documentaries. He lived a full, creative life. But in two thousand eight, more than sixty years after the project was cancelled, he sat down and wrote it all out — the caves, the bats, the absurdity, the fire, the quiet cancellation. He wanted people to know it had happened. Not because it was funny, though it is funny. Not because it was strange, though it is profoundly strange. But because it was real. Real people made real decisions, and those decisions rippled outward in ways no one could have predicted.
A dentist from Pennsylvania had an idea on a highway. A president read a letter and said it was worth looking into. A Harvard chemist who'd already invented napalm designed a bomb the size of a thimble. Marines built a fake Japanese village in the Utah desert and watched it burn. And somewhere in the chain of decisions that followed, the military chose a different kind of fire — a fire that could consume a city in a single flash, a fire that would define the rest of the twentieth century.
The bat bomb worked. Every test confirmed it. The Carlsbad disaster, in its backward way, proved it most convincingly of all — the bats found shelter, the incendiaries ignited, and structures burned. At Dugway, it outperformed conventional weapons. The science was sound. The engineering was getting there.
It just wasn't fast enough. And it wasn't absolute enough. The men making decisions in nineteen forty-four weren't looking for a weapon that could start a lot of fires. They were looking for a weapon that could end a war. And the atomic bomb, for all its horror, offered that promise — a single, undeniable, world-altering stroke.
There's one more detail worth sitting with. In all the tests, in all the chaos at Carlsbad, in all the months of development and refinement — no one was killed. Not a single person. The bat bomb's only confirmed casualties were American military structures: a hangar, a car, some outbuildings in the New Mexico desert. The weapon designed to rain fire on Japanese cities never harmed a human being.
The weapons that replaced it killed more than two hundred thousand.
CLOSING
History is full of turning points that turned on timing. The bat bomb wasn't cancelled because it failed. It was cancelled because something bigger came along — something faster, something more terrible, something that reshaped not just the war but the entire world that came after it.
Lytle Adams died in nineteen forty-eight, still convinced that his strange invention could have saved lives. Louis Fieser went back to Harvard, where his legacy was complicated forever by the weapon he'd invented before the bat bomb — napalm would burn across three more decades of American warfare before public revulsion finally caught up with it. Jack Couffer made his films, raised his family, and waited sixty years to tell the story.
And the bats — the Mexican free-tailed bats of Carlsbad Caverns — still pour out of the cave mouth every evening at dusk, millions of them spiraling into the desert sky, indifferent to the fact that they were once, briefly, the most unusual weapon in the American arsenal.
The bat bomb worked. It just wasn't the apocalypse the military was shopping for.
